What It Actually Takes to Scale a Vape Platform

Understanding what consumers want and need is essential to building a vape platform that scales. As great as one vape hardware technology and design features may be, they don’t hold much value if they don’t benefit the consumer.

“Consumers are seeking a certain benefit; whether that’s performance, satisfaction, reliability, affordability, or just keeping pace with their peer group,” says Chris Gemmell, Chief Product and Innovation Officer at Greentank. “Getting to the root of that is the foundation of everything when you’re thinking about scaling.”

That’s because most scaling failures are demand failures, not hardware failures. A vape platform can have state-of-the-art engineering and still fall short if it doesn’t offer consumers the right solution. This raises the real question companies have to answer before expanding: Are they ready to scale, or are they just eager to?

Here’s the caveat—it requires both, being eager and being ready.


When Should a Vape Platform Scale?

It would be difficult to find a vape program that’s fully prepared to scale—but there are several indicators that signal a company is ready.

“If you were to go through the 100% readiness checklist, you may be too late,” Gemmell explains. “But if you have a product that is solid, safe, functional and it resolves an important problem in the market. You may well already be there.”

That’s where eagerness comes into play—it pushes companies to act despite the gaps.

Meeting a key customer need is the catalyst for scale. Gemmell recalls working with companies, both large and small, that find a magical match between a consumer problem and a product solution. Even when it looks impossible, belief finds a way.

“I like to encourage people to be bold,” he explains. “If you’ve got a product that you believe in and consumers believe in, then you’re ready to scale.”

When reflecting on Greentank’s scaling decisions over the last decade, Gemmell couldn’t point to one that’s most significant—the ability to continuously make good decisions that add up over time.

Daily Inflection Points

Every day, Gemmell says, the Greentank team is faced with hundreds of inflection points masked as decisions. These range from approaching a product pitch, choosing a technical solution to bring to the market, or deciding which customer to address first.

“The better you equip and empower people to handle daily inflection points, the quicker we get to the place we want to be,” he explains. “We choose to work hard and with pace in the right direction continuously, waiting for big inflection points is time wasted.”

The Greentank leadership team aims to set clear direction, and empowers the entire team to act on it.


Greentank’s Plans to Scale

Moving forward, the company has a clear view of growth opportunities. But prioritization decisions are based on a simple principle: Is the reward worth the effort? That calculation starts with understanding where the cannabis market is headed.

While the U.S. and Canada remain Greentank’s strongest markets, the company continues to expand its global presence where appropriate regulatory frameworks are in place.

New hardware categories are a different story. “I always go back to the evolution of the consumer and how their needs change over time,” Gemmell says.

Historically, a traditional 510 cartridge does the job for a cannabis vape user functionally. But consumer expectations start to evolve the more they use vape hardware products.

“In the hardware category, the work we’re doing is in response to addressing these needs,” he explains. “We recently developed a dual-tank system, where we can offer a choice of flavor or effect—so in a similar use case, adult consumers can switch from a day to night cannabis oil.”

From improving battery life to informing customers how much oil is in their vape, Greentank makes it its priority to address these pain points in its new products.

“We really focus on overdelivering on the category expectations,” Gemmell says. “How can I delight people and give them something above and beyond the norm?”

The answer to that question is escaping the “sea of sameness.”


Standing Out = Scaling Successfully

When similar products make similar claims, standing out is essential.

“We’re trying to provide a set of consumer benefits that other companies cannot provide,” he says. “That may be around simplicity, design, size, or it could be around more complex features that are going to drive a better experience.”

Whatever the benefit is, Greentank ensures it has purpose and meaning. If companies don’t truly understand the market they’re entering or what their customer needs are and decide to scale any way, they are more likely to get lost in that sea of sameness.

Standing out isn’t just a differentiation tactic. It’s proof that a company is actually ready—not just eager—to scale.
